A brand that serves everyone has no reason to exist. The first decision is the audience the company will build for, stated clearly enough that some prospects are excluded on purpose.
What you will be known for
The second decision is the single idea the market should associate with the company. Not three pillars and five values. One thing, chosen because the business can prove it.
What you will stop doing
The third decision is the list of activities, claims and audiences that no longer get attention. Strategy that adds without subtracting is a wish list.
